Transaction Services practices that measure productivity improve it. Those that do not measure it rely on anecdote and intuition, which consistently underestimate inefficiency and overestimate team capacity.

Productivity measurement in TAS is not about monitoring individual performance. It is about understanding where time goes on each engagement, identifying process bottlenecks, and making operational improvements that compound across the deal portfolio.

The Core Metrics

Four categories of metrics provide a comprehensive view of deal team productivity.

1. Hours by Deal Phase

Break each engagement into defined phases and track actual hours against each.

Data collection and preparation: Hours spent receiving, organizing, and formatting source data. This includes time waiting for data room access, downloading files, reformatting GL exports, and preparing the data for mapping. Benchmark: 8-15% of total engagement hours. If this exceeds 20%, the data extraction process needs improvement.

GL mapping and account classification: Hours spent translating the target's chart of accounts into the analytical framework. Benchmark: 10-18% of total engagement hours. Teams with standardized mapping processes and a library of prior mappings operate at the lower end. Teams starting from scratch on each engagement operate at the higher end or above.

Adjustment identification and quantification: Hours spent on analytical work, including identifying normalizing adjustments, one-time items, and run-rate impacts. This is the value-adding core of the engagement. Benchmark: 25-35% of total engagement hours.

Report drafting and formatting: Hours spent writing the narrative, populating schedules, and formatting the deliverable. Benchmark: 15-20% of total engagement hours. Teams with standardized report templates spend less time on formatting.

Review and revision: Hours spent on manager and partner review cycles, incorporating comments, and re-running analyses. Benchmark: 15-20% of total engagement hours. Clean working papers and strong audit trails reduce review time significantly.

Client communication and management: Hours spent on calls, meetings, and email correspondence with the client and other deal parties. Benchmark: 5-10% of total engagement hours.

Track these phases consistently across engagements to identify patterns. If review hours consistently exceed 25% of total time, the issue is likely in the quality of initial work product, not in the review process itself.

2. Mapping Efficiency Metrics

GL mapping is the largest mechanical time sink on most engagements. Specific metrics to track:

Accounts mapped per hour: Raw throughput metric. A baseline without standardized tools is typically 15-25 accounts per hour. With reusable mapping templates and structured processes, this can increase to 40-80 accounts per hour for accounts that match prior patterns.

Auto-match rate: The percentage of accounts that can be mapped using prior engagement templates or rules without manual intervention. Track this by industry and COA type. An auto-match rate above 60% indicates strong knowledge retention. Below 30% suggests the mapping library is underutilized or poorly maintained.

Mapping error rate: The percentage of mapped accounts that require correction during the review phase. Track by analyst and by engagement complexity. High error rates indicate training gaps or process issues.

3. Engagement Economics

Hours per deal: Total hours by engagement type (buy-side QoE, sell-side, working capital review, carve-out analysis). Track the trend over time. A well-managed practice should see hours per deal declining for comparable engagement types as processes mature and institutional knowledge accumulates.

Realization rate: Actual fees collected as a percentage of standard billing. Calculate by engagement, client, and team. Realization below 85% on a consistent basis requires investigation. Common causes: scope creep without fee adjustment, operational inefficiency causing over-runs, or pricing pressure from competitive dynamics.

Cost per deal: Fully loaded cost including professional time, technology, and overhead allocated to each engagement. When compared to the fee, this is the direct margin on the deal.

Revenue per professional: Annual revenue generated per full-time professional. This combines utilization, billing rate, and realization into a single output metric. Track by seniority level to ensure appropriate leverage.

4. Quality Metrics

Productivity without quality is counterproductive. Track quality metrics alongside efficiency metrics.

Review cycle count: How many review iterations does the average engagement require before the report is finalized? More than 3 full review cycles suggests systematic quality issues in the initial work product.

Client feedback scores: Systematic collection of client feedback (formal surveys or structured debrief conversations) provides external validation of output quality. Track satisfaction with analytical depth, report clarity, responsiveness, and commercial relevance.

Rework hours: Hours spent correcting errors or re-doing analysis after the initial work was completed. This is a direct measure of quality-driven inefficiency.

Using Metrics to Drive Improvement

Data collection without action is overhead. The purpose of tracking productivity metrics is to inform specific operational improvements.

Identify the bottleneck: If data preparation consistently exceeds the benchmark, invest in data ingestion standardization. If mapping time is high, build the mapping library. If review cycles are excessive, improve working paper quality and audit trail documentation.

Benchmark internally: Compare team performance across engagements, adjusting for complexity. Internal benchmarks reveal which analysts and managers are most efficient and what practices drive their performance.

Set targets: Establish productivity targets for each metric and track progress quarterly. Targets should be ambitious but achievable, based on internal benchmarks and practice maturity.

Invest in training: Productivity metrics identify skill gaps. High mapping error rates, excessive review cycles, or slow data preparation all point to specific training needs. Targeted training is more effective than general professional development.

The Compound Effect

Productivity improvements compound across the deal portfolio. A 15% reduction in hours per deal, applied across 50 annual engagements, recovers hundreds of professional hours. Those hours translate to capacity for additional deals, improved realization rates, and higher practice margins.

The practices that measure, analyze, and act on productivity data consistently outperform those that do not. The data is available in every engagement. The question is whether leadership commits to using it.
